The 6 maturity levels of every startup

Startups often face significant challenges transitioning from idea inception to scaling successfully. A common pitfall is misaligned priorities at different growth stages, leading to stagnation or failure. To address this, I’ve developed a six-phase maturity model designed to guide startups systematically through their growth journey. This framework clarifies which metrics to prioritize and milestones to aim for at each stage of development, ensuring a structured path from concept to market leadership.

The model is divided into two main phases: Explore and Exploit. The Explore phase focuses on discovery, experimentation, and validation, helping startups identify a sustainable value proposition. The Exploit phase emphasizes scaling, optimization, and long-term sustainability. Here’s a breakdown of the six maturity levels, each with specific activities, metrics, and milestones.


🔎 Explore Phase: Discovery and Validation

The Explore phase revolves around identifying and validating the right business model. Startups reduce risks, iterate rapidly, and build evidence for their solutions.

Maturity Level 1: Discovering

Adoption Curve: Pre-market (0%)
Objective: Validate the existence of the problem and customer openness to your solution.

  • Market Metrics: Number of potential customers experiencing the problem; number willing to try the solution.
  • Product Metrics: Pretotypes such as mockups or landing pages to measure customer behavior (e.g., sign-ups, pre-orders, letters of intent).
  • Milestone: Achieve problem/solution fit.

Maturity Level 2: Validating

Adoption Curve: Innovators (>0–2.5%)
Objective: Demonstrate customers’ willingness to pay and validate early loyalty.

  • Market Metrics: Number of sales for the commercial selling price; extent of product usage.
  • Product Metrics: Develop a Minimum Viable Product (MVP); measure engagement and purchasing behavior.
  • Milestone: Achieve product/pioneer fit.

Maturity Level 3: Accelerating

Adoption Curve: Early adopters (2.5–16%)
Objective: Prove the business model is scalable and profitable on a small scale.

  • Market Metrics: Number of customers acquired through scalable channels; increased retention, usage and referrals.
  • Product Metrics: Build a Minimum Marketable Product (MMP) and track performance using metrics like awareness, acquisition, activation, retention, referral, and revenue (pirate metrics).
  • Milestone: Achieve product/market fit.

💼 Exploit Phase: Scaling and Optimization

The Exploit phase focuses on driving growth, improving profitability, and sustaining a competitive edge.

Maturity Level 4: Hyperscaling

Adoption Curve: Early majority (16–50%)
Objective: Scale customer acquisition and retention rapidly while ensuring operational efficiency.

  • Market Metrics: Positive and predictable ratio of customer lifetime value (CTLV) to customer acquisition cost (CAC).
  • Product Metrics: Mature product development; monitor behavior through pirate metrics measure and other metrics that matter.
  • Milestone: Achieve business model fit.

Maturity Level 5: Boosting

Adoption Curve: Late majority (50–84%)
Objective: Strengthen market leadership and optimize offerings for growth and profitability.

  • Market Metrics: Increased market share; sustained profitability with a strong CTLV/CAC ratio.
  • Product Metrics: Expand product portfolio; refine features to enhance growth and measure metrics that matter.
  • Milestone: Establish market leadership.

Maturity Level 6: Protecting

Adoption Curve: Laggards (84–100%)
Objective: Defend against disruption and explore adjacent opportunities for long-term sustainability.

  • Market Metrics: Maximized profitability; dominant market position.
  • Product Metrics: Reinvent legacy products; adapt to shifts in customer needs and external trends.
  • Milestone: Maintain market relevance.
